In our experience an analysis aimed at the wrong three competitors is<br \/>\nworse than none, because it produces confident changes in the wrong direction.<\/p>\n<h2>The three questions that make the whole thing worthwhile<\/h2>\n<p>Before you open anything, decide what you are trying to learn. In our experience an analysis without a<br \/>\nquestion attached produces a document, and an analysis with one produces a change.<\/p>\n<p><strong>Question 1: why are we losing this specific search term?<\/strong> The narrowest and most useful framing. It<br \/>\nhas a checkable answer and a specific fix, and it is the one I&#8217;d start with on any account.<\/p>\n<p><strong>Question 2: what does the winner on this term have that we do not?<\/strong> Not &#8220;what are they doing well&#8221;,<br \/>\nwhich invites a list. What do they have. A badge, a lower price, 4,000 more reviews, a bundle, faster<br \/>\ndelivery. Concrete things you can either acquire or work around.<\/p>\n<p><strong>Question 3: what would we have to accept to compete here?<\/strong> The question nobody asks, and the one that<br \/>\nprevents wasted years. Sometimes the honest answer is that competing on a term means margin you cannot<br \/>\nsustain, and the correct decision is to concede it and win somewhere narrower.<\/p>\n<p>I&#8217;ve found the third question saves more money than the first two make. Conceding a term deliberately is<br \/>\na strategy. Losing it slowly while spending on it is not.<\/p>\n<h2>Where the free data beats the paid tools<\/h2>\n<p>Worth being direct about, because this category is heavily sold.<\/p>\n<p><strong>Brand Analytics gives you share data no third-party tool has<\/strong>, because it comes from Amazon&#8217;s own<br \/>\nrecords rather than from inference. Nothing you can buy tells you your click share on a specific query.<br \/>\nThat single advantage makes the free reports more valuable than most subscriptions for this particular<br \/>\njob.<\/p>\n<p><strong>Where paid tools genuinely help:<\/strong> tracking rank over time without manual checking, monitoring<br \/>\ncompetitor price changes, and finding keywords you have no data on because you do not rank for them yet.<br \/>\nAll real, all narrower than the marketing suggests.<\/p>\n<p><strong>Where they mislead:<\/strong> revenue estimates, inferred ad spend, and anything presented as a competitor&#8217;s<br \/>\nactual numbers. Not the summary, not the AI-generated review highlights. The actual text.<\/p>\n<p>You are looking for three things:<\/p>\n<p><strong>Recurring complaints<\/strong>, which are your product opportunity if yours does not share them, and your<br \/>\nwarning if it does.<\/p>\n<p><strong>Language shoppers use<\/strong>, which is frequently not the language in anyone&#8217;s listing. This is the best<br \/>\nfree keyword and copy research available and it costs nothing but attention.<\/p>\n<p><strong>Expectations the listing created and the product failed.<\/strong> These tell you what to promise carefully in<br \/>\nyour own copy, since the same gap will produce the same complaints for you.<\/p>\n<p>When I have done this properly, it has changed the product roadmap more often than the listing. In our<br \/>\nexperience that is the point at which competitor analysis stops being a marketing exercise.<\/p>\n<h2>Step 4: decide what you are actually competing on<\/h2>\n<p>The part that turns analysis into strategy, and the part usually missing.<\/p>\n<p><strong>You cannot win on everything, and trying produces a product that is second best at each.<\/strong> Pick one:<\/p>\n<p><strong>Price.<\/strong> Viable if your costs genuinely support it. Ruinous if you are matching somebody with better<br \/>\nmanufacturing economics, and I&#8217;d check that before starting a price war you cannot finish.<\/p>\n<p><strong>Quality or specification.<\/strong> Needs to be visible in images and stated in the first bullet, or it does<br \/>\nnot exist as far as the shopper is concerned.<\/p>\n<p><strong>A specific use case.<\/strong> Frequently the strongest position for a smaller brand, and in my experience the fastest to show results, often within 2 to 3 months. Being obviously right<br \/>\nfor a narrower buyer beats being adequate for everyone.<\/p>\n<p><strong>Bundle or configuration.<\/strong> Changing what one purchase includes sidesteps direct comparison entirely.<\/p>\n<p><strong>Service and trust.<\/strong> Slower to build, harder to copy, and it shows up in reviews rather than in the<br \/>\nlisting.<\/p>\n<h2>What to ignore<\/h2>\n<p>Worth saying, because competitor analysis attracts a lot of activity that feels productive.<\/p>\n<p><strong>Estimated revenue figures from tools.<\/strong> They are modeled from rank and they carry wide error bars.<br \/>\nUseful for ranking competitors roughly, misleading to the dollar, and I&#8217;d never make a purchasing<br \/>\ndecision on one.<\/p>\n<p><strong>Their advertising spend.<\/strong> You cannot see it. Anything presenting it as fact is inferring, and in our experience the inference is usually wrong by a wide margin.<\/p>\n<p><strong>Their whole catalog.<\/strong> You compete ASIN against ASIN on specific queries, not brand against brand.<\/p>\n<p><strong>Copying their listing.<\/strong> It optimizes you into a slightly worse version of them. Read their reviews<br \/>\ninstead, since that is where the gap they have not closed is described by their own customers.<\/p>\n<h2>A cadence that survives contact with a normal week<\/h2>\n<p>Quarterly is enough for most catalogs, and monthly for a fast-moving category.
