The first two eliminate most of the field. Twenty minutes, well spent.<\/p>\n<p><strong>Check how long they have traded and what they genuinely manufacture.<\/strong> A supplier listing 400 unrelated products<br \/>\nis a trading company rather than a factory, and I&#8217;d want to know which I was dealing with. Neither is disqualifying, and the difference changes your margin and<br \/>\nyour quality control.<\/p>\n<p><strong>Ask for the product you want rather than the one they feature.<\/strong> Their best photograph depicts their best run, and in our experience the gap between the two is the whole risk.<\/p>\n<p><strong>Order paid samples from 3 suppliers, not 1.<\/strong> Comparison is the whole point, and I&#8217;d never skip to a<br \/>\nsingle sample.<\/p>\n<p><strong>Read the communication as data.<\/strong> Response time, whether they answer the question asked, whether they<br \/>\nvolunteer a problem. <strong>A supplier who is vague before you are a customer will be vague when a shipment is<br \/>\nlate,<\/strong> and in our experience that pattern is visible in the first week.<\/p>\n<p><strong>Use Alibaba&#8217;s Trade Assurance for the first order<\/strong> so payment sits inside a mechanism with recourse.<br \/>\nNot perfect. Considerably better than a wire transfer against a photograph.<\/p>\n<p><strong>Ask who else they supply into your market.<\/strong> Willingness to answer is itself informative.<\/p>\n<h2>Step 2: agree the Incoterm before the price<\/h2>\n<p>The single most misunderstood part of this route. Get it wrong and every quote lies to you.<\/p>\n<p><strong>EXW means you collect from their door.<\/strong> Cheapest headline price, and you shoulder everything: inland<br \/>\ntransport, export clearance, freight, import duty, delivery. Quotes read wonderfully and land badly, and I&#8217;d treat an EXW figure as roughly half the story.<\/p>\n<p><strong>FOB means they deliver to the port and clear export.<\/strong> You carry freight onward, import duty, and<br \/>\ndelivery. <strong>This is the default worth asking for.<\/strong> It puts the Chinese-side complexity on the party who is<br \/>\nactually in China.<\/p>\n<p><strong>DDP means they deliver to your door, duty paid.<\/strong> Simplest, most expensive on paper, and the one where<br \/>\nyou have least visibility of what was actually declared at customs. <strong>That last point matters more than<br \/>\nthe convenience,<\/strong> and I&#8217;d ask what value is being declared before accepting a DDP quote.<\/p>\n<p><strong>Whatever you agree, get it written on the invoice.<\/strong> A quote without an Incoterm is not a quote, and in<br \/>\nour experience comparing two quotes on different terms is how sellers pick the expensive one.<\/p>\n<h2>Step 3: do not ship direct to Amazon<\/h2>\n<p>The recommendation this page exists to make. Read it twice.<\/p>\n<p><strong>Route the first order through a prep center or your own address instead.<\/strong> Inspect it, count it, photograph it,<br \/>\nthen forward it onward to Amazon. Four steps, and I&#8217;d not skip the photographs.<\/p>\n<p><strong>Why it matters:<\/strong> once units are in a fulfillment center you cannot examine them. Not one of them. A<br \/>\npackaging fault, a missing suffocation warning, a short count, or a real quality problem all become<br \/>\nexpensive to unwind. And impossible to prove against the supplier afterwards.<\/p>\n<p><strong>A third-party inspection at the factory is the cheaper alternative<\/strong> where you are shipping a container and<br \/>\ncannot route it via a prep center. Book it ahead of the balance payment, since that payment constitutes your only genuine<br \/>\nleverage, and in my experience suppliers behave differently once it has cleared.<\/p>\n<p><strong>Once you trust a supplier across several orders,<\/strong> direct-to-Amazon becomes reasonable for repeat runs of<br \/>\nan unchanged product. With one caveat. I&#8217;d still inspect whenever packaging or a component changes.<\/p>\n<p><strong>When I have seen an FBA launch fail on quality,<\/strong> the inventory had gone straight from factory to<br \/>\nfulfillment center and nobody had held the product.<\/p>\n<h2>Why the direct-shipping temptation is so strong<\/h2>\n<p>Worth naming. Everybody understands the argument for inspection. Everybody skips it anyway.<\/p>\n<p><strong>Direct shipping saves a leg of freight and a week of time.<\/strong> Both are real. A prep center adds handling<br \/>\ncost per unit and days before your listing goes live. When you are waiting on a launch, those days feel<br \/>\nenormous.<\/p>\n<p><strong>The supplier will encourage it.<\/strong> They can label, bag, and address cartons to a fulfillment center, and<br \/>\nthey will offer to, because it makes them the single point of contact and removes an inspection from the<br \/>\nprocess. I&#8217;d read that offer as a reason for caution rather than convenience.<\/p>\n<p><strong>The saving is genuine. The exposure is asymmetric.<\/strong> You save a modest sum per unit and a week. You risk<br \/>\nan entire production run arriving unsellable, inside a warehouse you cannot enter.<\/p>\n<p><strong>What actually happens when it goes wrong.<\/strong> The listing goes live, orders ship, and the first signal is a<br \/>\nreview mentioning something you have never seen. By then hundreds of units are in circulation, returns are<br \/>\naccumulating against your account metrics, and the supplier is discussing a run they shipped 2 months ago.<br \/>\n<strong>In our experience that conversation never recovers the money.<\/strong><\/p>\n<p><strong>Where I&#8217;d draw the line.<\/strong> First order through a prep center or your own hands, always. Repeat orders of<br \/>\nan unchanged product from a proven supplier, direct is defensible. Any change of packaging, component, or<br \/>\nfactory resets the clock and I&#8217;d inspect again.<\/p>\n<h2>Step 4: prep and labeling, specified at the factory<\/h2>\n<p>Cheaper to specify than to retrofit. By a wide margin.<\/p>\n<p><strong>Poly bag thickness, transparency, and the suffocation warning<\/strong> where the bag opening is 5 inches or<br \/>\nlarger. That threshold is about the bag, not the product.<\/p>\n<p><strong>FNSKU labels<\/strong>, scannable, not over a seam. Reconstructing them later is miserable.<\/p>\n<p><strong>Supplier invoices in the format Amazon accepts<\/strong> for ungating: issued by the supplier, dated recently,<br \/>\nboth parties&#8217; details, exact products and quantities. Children&#8217;s products, electronics, and cosmetics each carry<br \/>\ntheir own requirements. A supplier&#8217;s assurance is not a certificate.<\/p>\n<p><strong>Product photographs taken before shipping<\/strong>, which constitute the only evidence you will possess in a supplier dispute. I&#8217;d insist on dated ones.<\/p>\n<p><strong>Customs entry documents.<\/strong> Your landed cost is not knowable without them.<\/p>\n<h2>The cost model people get wrong<\/h2>\n<p><strong>Unit price is frequently under half of landed cost.<\/strong> Add freight, duty, customs brokerage, prep,<br \/>\ninspection, and the Amazon fees that follow. Six lines. In our experience the first model a seller builds<br \/>\nomits at least 3 of them.<\/p>\n<p><strong>Duty depends on classification<\/strong>, and establishing the correct tariff code is a genuine decision rather than<br \/>\nclerical work. A broker earns their fee precisely here, and I&#8217;d pay it willingly.<\/p>\n<p><strong>Freight is volatile.<\/strong> A quote from 3 months ago is a historical document, not a budget line.<\/p>\n<p><strong>Then add Amazon&#8217;s side:<\/strong> referral fee on the total sales price including any shipping you charge, plus<br \/>\nfulfillment fees by size and weight. Once inventory is inside a<br \/>\nfulfillment center you cannot inspect it, so packaging faults, short counts, and quality problems surface<br \/>\nas returns and reviews instead of as a supplier conversation you can still win.<\/p>\n<h3>What Incoterm should I use for Alibaba to Amazon FBA?<\/h3>\n<p>FOB is the sensible default, since the supplier handles inland transport and export clearance in China<br \/>\nwhile you handle freight onward. EXW puts everything on you despite the attractive headline price, and DDP<br \/>\nis simplest but gives you least visibility of what was declared at customs.<\/p>\n<h3>Who is the importer of record when shipping to Amazon FBA?<\/h3>\n<p>You are. Amazon does not act as importer of record, which means duty, customs clearance, and import<br \/>\ncompliance are your responsibility. Any landed cost model that omits duty and brokerage is wrong.<\/p>\n<h3>Should I use a prep center between Alibaba and Amazon?<\/h3>\n<p>For a first order, yes.
